Power Transmission Emergency: A 9-Step Checklist for a Downed Chain or Actuator

Nobody calls when the line is running.

In my 13 years as a maintenance coordinator, that is the rule. You do not spend a Friday afternoon hunting for a replacement Tsubaki chain when every machine is humming. You are doing this because a conveyor just slammed to a stop, a zip chain lifter dropped its load, or a ball screw actuator gave out at 11 PM — and a production deadline is sitting at 7 AM.

This checklist is for the person who owns the emergency. It is not a lecture from a manual; it is the order I actually work through when the clock is loud. I have handled somewhere north of 230 rush replacements over the years. Or maybe 210; I would have to check our log. But every single one started with the same question: what do we replace first?

The 9-Step Emergency Response Checklist

Step 1: Identify the actual failure mode

Before ordering anything, figure out if the chain broke, the actuator jammed, or the motor overloaded. The fix is different for each.

If a linear actuator fails, it usually shows up in one of three ways:

  • The screw doesn't move at all, but the motor spins — often a coupling key or nut failure.
  • The screw moves but shudders — typically a worn ball nut.
  • The motor trips on overload. The most common cause is contamination in the screw or misalignment, not motor failure.

For chain systems, look for broken pins, stretched (elongated) chain, or worn sprocket teeth. A snapped chain often gets blamed on the chain itself, but the real cause is usually a sprocket that has been worn for months. That leads to heavy load on one or two links.

Most buyers focus on the part that looks broken and completely miss the component that caused the break. That is the hidden cost of an emergency repair.

Step 2: Lock it out and tag it out. No exceptions.

You will be tempted to skip this when the line is down and pressure is on. Do not. In one case, a colleague of mine was checking a jammed chain lifter when someone hit the control panel reset. Four fingers, three surgeries. We now stop every emergency repair with a verbal confirmation loop, not just a padlock. This step costs two minutes and can save you a permanent injury and a lawsuit.

Step 3: Take photos and write down the exact part number

Get the manufacturer, model, and serial number before you call anyone. For a Tsubaki chain, photograph the part number stamped on the side plate. For a Tsubaki ZIP Chain lifter, note the model code and stroke length. For a ball screw actuator, write down the lead, stroke, and motor voltage.

Take the photo at a flat angle, not from across the aisle. I have lost count of orders delayed because someone read Tsubaki Chain and assumed the pitch was 3/4 inch. It was 1 inch. No, wait — it was 5/8 inch. That mix-up cost a full day.

Step 4: Look in your own stockroom first

It sounds obvious, but during an emergency most people reach for the phone before they walk to the bins. I have found orphaned spools of chain and an old replacement actuator that was purchased for a previous job and never returned. That is free, and free is fast.

Keep a small inventory of the critical sizes for your plant. Even one spare belt or one roll of the chain your line uses most can buy you days. If you have been in a maintenance role for any length of time, you already know this — but it still does not get done. Let this be the reminder.

Step 5: Do the downtime math before choosing a source

Your default is to pick the cheapest part. That instinct is wrong when the line is down. The cost of the part is not the cost of the failure. The true comparison is:

  • Cheapest part + longest lead time = more downtime
  • Moderate part + overnight = less downtime

Back in March 2024, a plant manager told me his line cost $1,200 per hour. We had the correct Tsubaki chain available from a distributor three states away. The freight was $850 for a late-evening delivery. The manager wanted to argue the freight for a few minutes. That argument itself cost more than the freight. We ordered it. Downtime ended up under seven hours.

If downtime costs more than the additional shipping, pay the additional shipping.

Step 6: Know the difference between replacing a timing belt and replacing a chain

This is the step that gets ignored. If your system uses a toothed timing belt and you are thinking about replacing it with a chain because there is a Tsubaki chain in stock, stop. A chain drive and a timing belt drive do not behave the same.

Timing belts are quieter, need no lubrication, and tolerate slight misalignment better. Chains handle higher loads and run at higher temperatures, but they need lubrication and more precise tensioning. In a hurry, you might think swapping one for the other is a drop-in change. It is not: different sprocket tooth profiles, different center distances, different shaft loads. Design standards like ASME B29.1 exist for roller chain, but a belt drive uses a different dimensional system.

If the old part is a timing belt and the system is wearing the belt out too often, a chain conversion might be a legitimate long-term project. But not in an emergency. In the middle of a breakdown, replace like with like. The engineering can come later, on purpose.

Step 7: Source the part through three parallel channels

In an emergency, you don't wait for one quote. Make three calls at the same time:

  1. Your local power transmission distributor. They may have stock in the back room.
  2. US Tsubaki chain sales or an authorized distributor. For genuine chain, they can verify part numbers and often arrange direct shipment.
  3. An online industrial supplier with same-day or next-day shipping.

Give each company 30 minutes to come back with an actual shipping date. Not a quote — a shipping date. The first one that gives you a tracking number wins. It is okay to pay 15 percent more for the certainty.

In rush situations, I have paid a lot more than 15 percent. During our busiest season, we processed 47 rush orders with 95 percent on-time delivery. The 5 percent misses all came from one vendor who quoted a shipping date but missed it. Learn to ask for a late-ship penalty clause on high-priority orders.

Step 8: Install or replace with focus on alignment and tension

This is the mechanical heart of the job. For a chain replacement, you should:

  • Replace the sprockets along with the chain. A new chain on worn sprockets will wear out fast, and the emergency will repeat in weeks.
  • Align the shafts and sprockets within 0.5 degrees if you can. Poor alignment is the number one cause of noise and premature failure.
  • Set chain tension at the manufacturer's recommended sag, not your hand-feel of tight enough.
  • Lubricate the chain before starting, but do not over-oil. Dripping oil on the floor is a hazard.

For a ball screw actuator, the biggest issue is side load. If the replacement actuator is even slightly off-line, the screw will bind and the nut will wear prematurely. Use a straight edge or dial indicator on the screw to verify alignment along its travel. Take the time to do this. A quick install is a bad install if it fails in two days.

Step 9: Test under no-load, then under load, then write it down

Do not just hit the start button and walk away. Run the drive or actuator through a full stroke at no load, feel for vibration, listen for clicks or grinding. Then run it under load and monitor temperature.

If the repair is in the log, you can look back and see what actually failed last time. That is how this checklist becomes your own. A note as simple as replaced RS60 chain, sprockets worn, align motor mount helps the next shift avoid repeating the mistake.

The 12-point checklist I created after my third emergency mistake has saved this plant an estimated $8,000 in potential rework. That was in February 2023. Since then, we have caught at least 14 issues during no-load testing that would have failed within the first hour of production.

Common Mistakes to Avoid

  • Ordering a universal chain instead of the exact Tsubaki part number. Universal chains may have looser tolerances, and in a high-load application that means accelerated wear.
  • Ignoring the coupling between motor and actuator. Many failed actuators are actually broken couplings.
  • Forgetting to inspect the emergency part when it arrives. Damaged packaging can mean dented screw shafts or bent chain links. Make receiving inspection part of the process.

The real emergency is not the broken part — it is the unplanned decision. Follow a checklist, get the right part, take the extra hour to install it correctly. The line will start, and it will stay started.
